Most organisations believe they are choosing how fast to move on AI. In reality, many are already moving at two very different speeds at the same time.
On one hand, enterprise software vendors are embedding AI at pace. New models, agents and copilots are appearing inside ERP, CRM and analytics platforms as part of standard releases, creating the potential for AI-accelerated behaviour at the technology layer regardless of organisational intent.
On the other hand, organisational readiness is moving more cautiously. Decision rights remain unclear, governance is still being worked out and cost visibility is often patchy, even as individual teams and employees move faster using embedded features or unofficial tools outside formal controls. The result is an organisation that remains AI-steady in how it governs decisions, while parts of the business accelerate ahead in practice.
Until recently, this mismatch was largely manageable. Most AI use sat at the edges of work, supporting drafting, analysis or summarisation without materially changing how decisions were made or approved. In that context, uneven adoption and informal experimentation were tolerable.
That tolerance may start to narrow in 2026 as AI becomes embedded across core systems, where it influences how work is prioritised, how recommendations are assembled and how decisions move across teams. When organisations enable these capabilities without first agreeing ownership, approval paths and audit expectations, gaps between technological capability and organisational readiness become operationally visible. These organisations may still use AI, but they apply it narrowly, focus on productivity gains and prioritise predictability over experimentation. In many cases, this is a rational and disciplined choice rather than a lack of capability.
An AI-accelerated organisation, by contrast, is prepared to absorb faster change. It is more willing to embed AI into core workflows, allow systems to propose actions and accept a higher degree of organisational adjustment in exchange for speed, scale or competitive advantage. This requires clearer decision ownership, stronger cost controls and greater tolerance for change across teams.
The mistake many organisations make is assuming they must be one or the other. In reality, most sit in both states at once. Technology platforms may be AI-accelerated by default, teams may be experimenting quickly, while governance, decision rights and operating models remain firmly AI-steady. That mismatch is not inherently a failure, but it does need to be recognised.
The challenge in 2026 is not choosing the "right" pace in the abstract. It is understanding where acceleration is already happening, where steadiness is still required, and whether those choices are intentional or accidental. Without that clarity, organisations risk feeling behind on AI while simultaneously being exposed to more AI impact than they are prepared to manage.

The technology layer accelerates, while readiness is assessed through training programmes or isolated use cases, and those perspectives rarely align.
It is also why comparisons between organisations are often misleading. A business running a small number of tightly governed AI use cases may be further along in practice than one with widespread experimentation but unclear accountability. Pace is not about how much AI is visible, but about how deliberately its impact is absorbed and governed.
In 2026, this gap in self-perception becomes harder to sustain. As AI shifts from supporting individual tasks to shaping how workflows and decisions are surfaced, organisations that misread their own pace risk either holding back capabilities they could safely use or enabling ones they are not yet structured to manage.
Finding your AI balance in 2026
What 2026 makes clear is that AI adoption is just as much about alignment as it is capability. As AI becomes embedded into core systems and workflows, it reflects organisational structure back to leaders more quickly and more visibly than before. Where decision ownership is clear, costs are understood and accountability is explicit, AI will amplify strengths. Where those foundations are weak, it will expose them.
This is why the distinction between AI-steady and AI-accelerated matters less as a label and more as a diagnostic. Most organisations are already operating in both modes at once, often without realising it.
The question for leaders in 2026 is not how fast to adopt AI, but whether the organisation's slowest point of decision-making is aligned with its fastest point of AI enablement.
